7 Mistakes You’re Making with AI Shoppers (And Why You Need Business Consulting Services to Fix Them)

June 16, 2026 · Tyler Whitlow

We’ve officially entered the "I’ll have my people call your people" era of shopping. Except, in this version, "my people" is a Large Language Model (LLM) living in my pocket, and "your people" is… hopefully not just a static WordPress site with a few pretty pictures and a prayer.

Welcome to the world of agentic commerce, where AI agents don’t just find products; they compare them, negotiate, and hit the "buy" button while their humans are busy doing literally anything else.

If your business strategy is still stuck in 2022, you’re essentially trying to sell a Ferrari to a horse. The horse doesn’t care about the leather seats; it just wants oats. Similarly, AI shoppers don’t care about your high-res hero images or your witty puns (which is a shame, because I’m quite proud of mine). They care about data, APIs, and efficiency.

If you’re feeling a bit behind, don't sweat it. That’s why you’re here. As someone who has spent two decades navigating the tech and marketing trenches, I’ve seen this movie before. The technology changes, but the mistake of being "too slow to adapt" remains the same.

Here are the 7 biggest mistakes businesses are making with AI shoppers, and how my business strategy coaching can help you fix them before the bots leave you in the digital dust.

1. You’re Still "Human-Only" Optimizing

Most websites are designed for human eyeballs. We like big buttons, shiny colors, and "lifestyle" photography of people laughing while eating salad. AI agents? They don’t have eyeballs. They have scrapers and parsers.

If your product specs are buried inside a PDF or an image file, the AI shopper is going to skip you and move on to the competitor who has their data organized in a clean, machine-readable format.

The Fix: You need to prioritize structured data (Schema.org). Think of it as the "universal translator" between your business and the AI. If the bot can't instantly tell the price, availability, and shipping time, you don't exist. This is a core part of the business consulting services I provide, ensuring your digital foundation is ready for the future, not just the present.

2. Your Data is a Mess (And Bots Hate Guessing)

Humans are great at making assumptions. If I see a shirt that says "Ocean Blue," I know it’s a blue shirt. An AI agent might wonder if it’s a paint color, a song title, or a specific brand of detergent unless it’s tagged correctly.

Messy, inconsistent data is the fastest way to lose a sale in the age of agentic commerce. If your inventory feed says you have five units left, but your website says you’re out of stock, the AI will label you as "unreliable." Once an agent loses trust in your data, it’s very hard to win it back.

The Fix: We need to audit your product master data. Is your sizing standardized? Are your colors consistent across categories? This isn't just "tech stuff", it's a critical revenue driver.

3. Treating AI as "Just Another Ad Channel"

Many brands think they can just "SEO" their way into an AI’s heart. They stuff keywords into descriptions and hope the LLM picks them up.

Newsflash: AI agents aren't looking for "best hiking boots 2026." They are looking for "Hiking boots, size 11, waterproof, under $150, with 4-star reviews, that can arrive by Friday."

Stop trying to manipulate the output and start providing the facts. The AI is a researcher, not a consumer of commercials. It compresses the entire funnel, discovery, consideration, and purchase, into a single interaction.

4. You Don’t Have a "Checkout" API

This is a massive hurdle. Most websites require a human to click through three pages, decline an upsell for a warranty, and solve a CAPTCHA. AI agents can't do that (and they really hate those "click the traffic lights" puzzles).

If your checkout process isn't API-driven, the bot can find your product but it can't buy it. It will have to tell its human, "Hey, I found the boots, but you have to go click these 12 buttons yourself." In a world of convenience, that’s a friction point that will kill your conversion rate.

The Fix: We need to look at "headless" commerce solutions or at least streamline your checkout for automated transactions. This is where my expertise in business strategy coaching comes in: helping you navigate the technical transition without breaking your current operations.

5. The "My Robot Bought a Boat" Liability Gap

Who is responsible when an AI agent hallucinates and buys a $5,000 espresso machine instead of a $50 bag of coffee?

Most businesses haven't updated their Terms of Service or dispute flows to handle agent-initiated transactions. If you treat a bot-error the same way you treat a human-error, you’re going to end up with a customer service nightmare and potentially a legal one.

The Fix: You need clear policies on agent authorization. Implementing spending caps and clear confirmation loops for automated orders isn't just "good tech": it's good risk management.

6. Opaque Pricing and "Hidden" Fees

AI shoppers are ruthless calculators. If your price is $19.99 but there’s a hidden $15 "handling fee" that only appears on the final screen, the AI will catch it and flag your store as "deceptive."

In the human world, we sometimes tolerate a little bit of price gamesmanship. In the AI world, transparency is the only currency that matters. If the bot can't accurately predict the total cost (including tax and shipping) in its initial evaluation, it won't recommend you.

7. The "Wait and See" Strategy (Also Known as "Wait and Fail")

According to Deloitte, over 60% of retailers agree that companies without AI agents will fall behind within the next two years. This isn't a "maybe" technology like 3D TVs or the Segway; this is a fundamental shift in how the internet functions.

If you’re waiting for the "perfect time" to start optimizing for AI shoppers, you’re already behind. By the time you realize your site traffic is plummeting due to AI search changes, your competitors will have already built the APIs and data structures to dominate the agentic market.

How to Fix It (Without Losing Your Mind)

Adapting to AI agents doesn't mean you have to fire your marketing team and hire a fleet of robots. It means you need to evolve your strategy to be "multi-modal": catering to both the humans who love your brand and the bots that handle their chores.

This is exactly why I do what I do. As a business consultant and coach, I specialize in helping companies grow and scale by identifying these exact types of technological shifts before they become crises. We look at your business strategy, marketing, and operations to ensure you're built for sustainable growth.
